Why Todayâs AI is Cannibalizing Its Own Intelligence
Is data the gold mine or the commodity? It all depends on how good you are.
This is a follow-up to my previous article on the topic, but not a rehash. Data is useless in the wrong hands, and you need real expertise to mine it, refine it, and turn it into value. Otherwise, itâs just dirt that is abundant, undifferentiated, and often overhyped. Thatâs not new thinking, but itâs worth repeating.
Take the biotech and drug discovery world. They use the current generation of GenAI effectively, but what you donât see behind the scenes are the pools of experts pulling data, curating it, testing it, evaluating it, interrogating it, trialing it, finding more of it, adjusting it, and fine-tuning it for years before something truly novel emerges. The human is still very much in the loop and the human is where the intelligence lies â the AI simply augments.
Now hereâs where things go sideways, especially in business automation. Once data becomes overwhelming, or you keep feeding your AI the same dataset, the system starts to choke on its own output. Thatâs when model collapse, data drift, concept drift, contamination, erosion, and poisoning begin to creep in. Even a highly engineered RAG pipeline isnât immune; it ends up recycling the same flavor of data in slightly different packaging.
And thatâs when it all becomes very bland, very same, nothing new.
That kind of non-novel output is fine for assembly line work; it can perform well enough. But if youâre after insight, or business transformation, thatâs an entirely different beast.
𧨠The Predictable Implosion of GenAI
Weâre already watching the hype bubble deflate in slow motion. The fascination with GenAI, and the dream of Artificial General Intelligence is evaporating right before our eyes. To anyone on the inside, this was inevitable. It was always going to happen once people realized that GenAI is just technology, not intelligence, and its limitations become painfully visible the closer you look.
The signs are everywhere: repetition, regression, and âinnovationâ that looks suspiciously like dĂŠjĂ vu. Weâve seen it before. The collapse was entirely predictable. Itâs just been softened under polite technical euphemisms like âdiminishing returns.â
Yes, new GenAI models keep arriving almost daily, each claiming incremental gains. But are they really breakthroughs, or just more of the same statistical mimicry wrapped in fresh marketing? The so-called âtechnical moatâ the foundational model vendors believed they had? It was an illusion from the start. The world is [hopefully] finally catching on.
Meanwhile, the industry keeps feeding on itself. Now itâs âagentsâ being hailed as the saviors, the next big paradigm shift. But peel back those layers and youâll find the same fragile substrate â a house of cards built on top of genuinely brilliant but misapplied innovation.
The Ouroboros is alive and well. AI is eating its own tail, and most of the world hasnât noticed yet.
Proto-Intelligence: The Great Mimic
Iâve said it before that current large language models arenât intelligent. Theyâre proto-intelligent â advanced probabilistic parrots trained to sound smart. Theyâre superb at remixing correlations but terrible at reasoning across human-like context.
The entire LLM stack, from prompts, to pipelines, to embeddings, to fine-tuning is optimized for homogeneity, not originality. The average prompt doesnât provoke thought; it simply steers the model toward statistically comfortable outcomes. The result? Same patterns, same answers, same conclusions, dressed up in slightly different words.
That isnât intelligence. Itâs auto-correlated mimicry at scale.
And the illusion collapses fast when the ecosystem starts to feed on itself:
Training data begins mirroring AI-generated content.
Retrieval-augmented pipelines narrow into echo chambers.
Prompts reinforce existing linguistic and cognitive biases.
Conversational interfaces contaminate context and skew future outputs.
When that happens, the system enters a recursive feedback loop ⌠a form of digital inbreeding that amplifies conformity while erasing novelty. What was once an engine for discovery becomes a mechanism for repetition.
Meanwhile, human-generated data â unpredictable, contradictory, diverse â remains the most valuable and under-leveraged signal. The same holds true within the enterprise: diversity of context always beats volume of content.
Escaping the Ouroboros
So how do we stop AI from cannibalizing itself?
It starts with the humans; humans who need to be more knowledgeable, more inquisitive, and more pragmatic about the AI theyâre embracing and applying. The problem isnât about more data. Yet I still see far too many customers and vendors chasing data, data, data â volume over anything that resembles quality or sustenance.
Too many tech teams also sprint straight into the RAGâPromptâGenAI paradigm, hoping for different outcomes where the masses before them have already failed.
What really matters is richer context and intentional diversity; the kind that drives insight, not just output. Itâs about exploring adjacencies, relationships, and the unexpected intersections where the real lightbulb moments happen.
And no, your shiny new Graph RAG doesnât get you out of this one either.
If you want to break out of sameness and actually innovate, focus on the following:
Stop lumping all AI into one bucket. Not all AI is GenAI. The scientific field of AI is broad and deep, spanning a vast spectrum of technologies that contribute value across the ecosystem. So stop asking the lazy question, âWhat model are you running on?â This was never, ever about a single model. Even the current wave of so-called Agentic AI is mostly pompous rebranding â bots masquerading as intelligent systems (spoiler: theyâre not). The internet isnât one technology, and neither is AI.
Use Contextual Cross-Retrieval (CCR) instead of RAG. RAG is a glorified fetch-and-stitch engine built on legacy indexing, or rigid graph relationships, and brittle curation. CCR, on the other hand, relies on rich context to dynamically build relationships as needed and when needed. Itâs not just about retrieval â itâs about mining relevance across time, domain, semantics, and intent. This is where context becomes richer than content, and where metadata, not data, is the new gold.
Shift from Prompt Engineering to Prompt Paraphrasing. Humans are notoriously bad at writing good search queries, crafting effective prompts, or even asking the right questions. We over-constrain, under-specify, or completely miss the intent. Prompt paraphrasing uses AI-to-AI translation to restate and expand human prompts into more diverse and meaningful queries. Itâs a form of semantic triangulation, designed to surface insights you wouldnât have thought to ask for. Eventually, paraphrasers will need to become mind-readers, understanding the why behind the what.
Seek diverse and adjacent data sources. Stop feeding your models the same stale loops of data â their context window, relative to humans and business, is infinitesimally small and painfully constrained. True richness comes from diversity. In finance and capital markets, for example, itâs never just about traditional financial feeds. You need broader news and social data, and you need to pull from adjacent and contrarian sources â geopolitical, macroeconomic, behavioral, climate, and supply-chain signals. Inspirational insights rarely come from the center; they almost always emerge from the edges.
Eliminate low-value conversations in research. Everyoneâs been enamored with the chat interface, and sure itâs great for interaction, casual exploration, or getting to know a user. But itâs terrible for research, discovery and automation. Every conversation dilutes context and amplifies bias â including when I handed this article over to ChatGPT for copy edits (it didnât go well; it echoed a prior conversation right back at me đĄ). Replace chatter with conversational isolation, intelligent paraphrasing, and long-running, research-focused contextual memory that builds knowledge instead of noise. If you want real insight, skip the small talk.
Donât ever depend on LLMs alone. If your AI strategy begins and ends with a large language model, youâre not doing true research, youâre just remixing. Thatâs AI-washing, not innovation. Real discovery and deep insight demand architectures that break reasoning out of the monolith, enabling it to span thousands of reasoning-based, agentic tasks; each able to pull independent data, make autonomous inferences, and pursue its own thought path. That is not what an LLM was designed to be. What you need is a reasoning engine â a system built for structured, modular reasoning, not bulk probability. Because thereâs more to AI than an LLM ⌠AND itâs high time we started exploring what truly makes reasoning work.
The next generation of AI wonât come from bigger models, it will come from smarter architectures that can reason, contextualize, and evolve. Despite what the major vendors keep peddling, we donât need more brute-force scale. We need systems that resist entropy and architectures built to adapt, not decay.
In human terms, we need AI that gets bored of its own answers.
As enterprises and investors begin to wake up to the limits of todayâs GenAI, and even the new hype cycle around Agentic AI â the real differentiator wonât be who has the most data, or who keeps shoving the same noise through the same RAG pipelines into the same architecturally limited models. It will be those who can keep their insights fresh and non-derivative.
